Change… Really?

I have listened to many a sermon (well, maybe just a call to action) from the leader of an organization that started out the year with a “New year, need for change – an organizational change…” How many times have you seen the new organizational charts come out with some shuffling of the decks, or “new” folks coming in? The call is for organizational change… Can that really happen? My honest opinion is “no!” No matter what you do to shuffle the deck or add a new person to the organizational chart will do nothing. What does it take for “real” organization change? Think about that for  a minute. I think we all have ideas about that. Well, here is my take…

Look at yourself: If you want change you have to be the first one to step up and make the change that you want. How many times have you watched the leader say, “we need to change and here is where I think we need to go”? This is the one area that we can learn from those that have failed in the past. I really feel that the change starts at the top. I used to tell my team, “hold me totally accountable. If I am failing, tell me!” Step up and lead.

It is a two way street: Make sure that you are making it more than just a powerpoint presentation. Have open and honest communications with your team. I know we all have seen the nice slides and gotten some charge out of them, but when you want to go deeper, there was nothing deeper. Make sure you have open lines of communications.

Make that change – obtainable: It is easy to look at something that is so far out there. We all like to have visions of grandeur, but please be realistic. Make sure that everything that you want is something that CAN happen…

Get the troops involved: If you really want change, you better figure out how to include your team. Setting expectations is something we all have to do. There is no question about that. It is important how you include your team in that process. The most successful changes that I have witnessed have one thing in common, everyone was standing together around the vision. Start small and encourage them. The rest will follow, especially if you have done the first 3…

Don’t rush the troops: It is always easy to push for results. Be patient, please. Take your time and encourage your folks. Failure is always just around the corner, especially if you rush everyone. Stand firm, but remember that patient is a virtue.

I bet there is always more that one can do to make sure that the change that they want, will happen. From my experience, these are the things that I need to have to look at. Do you have anything to add?

One Year Later

Time flies! On this day a year ago, I officially retired and left the building at Intel. When I decided to retire, I was worried about what the future was going to bring and how would life after 28 years at Intel be like… All in all, I have been pretty happy with everything that has been going on. See the Retired Guy Series for the updates…

I got a few questions that I thought I would take some time to write my thoughts on.

1. Are you happy with your decide to retire? Answer: Most definitely! I have had plenty of time to do many things, that I would not have time for, if I was still working. I have done plenty of volunteering! I have done plenty of reading! I have been able to dedicated more time to my family. I have been busier in some areas than if I was still employed.

2. What do you miss most? Answer: The people! I have met a lot of smart and dedicated people over my 28 years. Some of those folks, I stay in contact with even after I have retired. Not to say that I haven’t met some great people in all of my volunteering, because I have. I had built relationships over many years with folks that are all over the globe. I just can’t keep those relationships going as they were. So, I have new relationships that I am building to few that void.

3. What are you plans moving into year 2? Answer: More volunteering and getting back into the workforce. Let’s face it, with my wife working and me not – the dynamic of retirement is not really what I want. So, I have rested for a year. Got healthier! Refocused my priorities! My second career will be a joint relationship… What I mean by that is, the company or organization and myself will be a great fit for each other. I don’t want a job! I want to have a real partnership. Which brings out the best in both of us… I also will not stop volunteering. It has been a very rewarding experience that I want to continue. I will make “time” – that is a promise.

I had a great experience over my work history. I have given plenty to the company, to the organizations that I worked for and the people that I have met along the way. I have gotten plenty back as well. I still feel like that is what I want in the future. I look forward to  what the future holds.

Top Ten List of My Most Hated Mgmt Terms

As 2011 is leaving us, it is time to have certain phrases or words that should leave as well. You know those management terms or sayings that stick with certain people. Think of a weekly meeting or maybe a project review and listen to the terms that you hear… I bet it will not take long for you to find some that just need to stop being used.

Here are those that want to leave 2011:

  1. Transparency… What is that really? If you were trying to figure it out, you would have to be like a spelling bee contestant. “Can I have that in a sentence please?”
  1. Thinking Outside the Box… I know this one has been around for quite sometime, it is definitely time to hang that one out to dry.
  1. Drill Down… This is for the folks that don’t understand the concept at a higher level. Hence you have to drill down for them to understand. Well, as the manager this truly makes you look pretty dumb (at least to your folks).
  1. Reaching Out… The only thing that should reach out is a baby asking to be picked up or hugged. Otherwise, just say, “Get in contact with xxxx.”
  1. Thought Leadership… Let’s not make up terms that just dummy down their overall intent. This one comes across as an oxymoron, just like military intelligence. Sorry – stop it!
  1. Boil the Ocean… Why would you think about boiling the ocean? I think we all understand that the task at hand is going to be difficult – or maybe not (just say – “this is going to be difficult.”)
  1. Going Green… This is one that is fashionable and we all want to seem hip and cool. After the first time, this gets very old.
  1. Internalize… Another one of those that I am sure have been around for a couple of years. Are you asking me to think about it some more? If so, then say that.
  1. Let’s ask out stakeholders community… Maybe it is me, but I have already discussed with those folks in the know and what I am saying is with their comments in mind. Should be part of all discussions that information is gathered before a recommendation is come up. Once a recommendation is ready, no need to ask the stakeholders again. Sorry, waste of time. Or maybe you really don’t trust your folks.. Whichever – stop!
  1. Drink the Kool-aid, Eat Our Own Dog Food… Or anything else that just means we have to try it before we ask others too. So sick of these…

New Year, What Are You Going To Do Different?

It is that time of year where we are start to think about what our new year’s resolutions are going to be. There are those that are personal, like losing weight, exercising more, taking better care of yourself, being nicer to those that you love and smiling more. Those are pretty standard stuff… My list is:

  • Taking care of myself. I know that I need to do this, as I am not getting any younger. My adult children, remind me about all of the new parts I have and I need to do a better job of not needing anymore. They are right!
  • Losing some weight. Goal this time is about 15 pounds. I put on some weight late in this past year, hip surgery and not being able to go to the gym have that effect.
  • Getting back on my gym routine. The middle of January, I should be released from my hip replacement. Physical therapy is going well!
  • Smile more! Do what makes me “happy.” Spending more time with family. Need to get more hugs from my grand daughters.

How many folks make professional resolutions? Do you sit down and focus on what you would like to change? I do… These resolutions are different from the stuff that I have to work on within the job. These are the ones that I want to do better in, for me and my team.  I usually write them up and share them with my team. I want them to help me… Makes me feel more accountable. Here is my list:

  • Continue to focus on my volunteer work with Az4Education, Valley Big Brothers, Big Sisters and Haley Elementary. I would like to add one more to my list – So, searching for that non-profit that I can either volunteer or work for…
  • Start writing my manifesto. I have been talking about this and really need to do it! I have a couple of folks that have asked. Time to stop talking and deliverable. Getting stuff done.
  • There are more coming…

Leaders Needed Now!

I wrote a blog post in a past life (companies internal blog) in 2006 that was focused on the “Good ol’ Days.” I wrote it because we all have memories and perceptions of the past. Usually for the better. I bet if I stop and ask 100 people about their perceptions of the past – over 95 would have a very positive outlook on the past. Hence the good ol’ days. Is it because we like to remember only the good stuff in those memories? Were they really better times back then? Maybe it is a bit of both.  I want to focus this post on leadership. When you think about leadership, think about a leader in your mind. Who is it? Do they come from a time that is part of the “good ol’ days?” I hate to write a political based post, but with the examples of past and today – it is very too easy to say the past is far better than today. I am hard pressed to really call out any one great example of our political leadership for the positive.  Is that strange? Maybe today’s leaders need more time to do there stuff. Maybe it is because I am much harder on today’s leaders?

You stop and think about that for a moment. Do you have a leader that steps the forefront, one that you say – that is a leader? Anyone today? All of what I would call great leaders are in the past (John Kennedy, Ronald Reagan). Look at the mess that we are in, our economy, lack of jobs, attempted recovery that has cost billions, debt and the list goes on. Looking at a recent Gallop poll shows the lack of confidence in our so-called leaders. We elected them. Congress is running at 15% approval rating. Our President is bouncing in the 40′s for an approval rating (usually goes up after one of his well prepared and delivered speeches). Why is everything so low?

  • Look at the list of issues that are going on all at the same time. Economy, lack of jobs, failed attempts at reform, debt and lack of pulling together to get the job done. Maybe this is too much? I don’t remember this much going on back in the good ol’ days. Again, maybe I can only remember the best of times. Having too much on the plate definitely causes a lack of focus. So, maybe pick a couple of issues, fix them completely (not argue about it). I do remember that whatever was going on in the past, we did what was necessary and got through it. Are we going to get through it – now? Of course, but it is going to be extremely painful. We need real leadership to make that happen. Since we elected the last group, and the confidence level is at 15% – time for some huge changes. Time for us to act.. We need folks that will act!
  • Observing leaders actions are something that are very telling. When you really look at the leaders of our country, you see folks that are worried about how we perceive them. I know I stated the Gallup poll results, I bet our political leadership looks at approval ratings. Worried more about how we see them, rather than the actions that they do. Leadership is not about worrying about how your followers think about you as a leader. It is about the vision, goals and the leaders actions – that is why we follow. Stop worrying about what everything is thinking about you. Get out and get it done… Stop working against each other and get together for what is needed for this country. Enough already.
  • People are just sick and tired of reading and watching the news. Today, we get instant information. That comes with good and bad. I like it, when stuff is out for public consumption. Don’t hide anything. The downside is we usually don’t get much good news. The facts sometimes are not fully disclosed until it is too late. If we are tired of what we see and hear – we show it in the confidence level that our political leaders are getting today.
  • This one maybe a slap in the face, but maybe some of those folks best days are behind them. Their best work was years ago.. Time for a change!

Maybe it is me, but I see today’s political leaders as not leaders. Like I wrote earlier, I did not want this to be focused on the political aspects only. Principle’s of leadership apply and it is time for some much needed leadership in political office.  So, what can you do?

  • Get educated in politics. Don’t just sit back and look at the candidates when it is an election year. Stay aware of what is happening real time. Understand what is going on with the hot topics of the day (well, pick the ones that are really important, there are way too many).  What actions are happening. Who is really making a difference, if any.
  • Action is what is important now. So, when you hear words – wait for actions. No actions, then they failed. I don’t have any political aspirations, but if you do and action is your middle name… Go forth.
  • Let your leadership know your “true” feelings. Since they are worried about how we perceive them. Write to them, tell them exactly is on your mind. They were voted in to act on your behave. Time to stop all the party positioning and let’s roll up the sleeves and get to making stuff happening.
  • Rethink your past votes. Look at their performance today (not their past re Watching what some of the voters did in Arizona with recalling a failing leader. I was pretty excited to see that folks are taking control. It is costly, but probably not as costly as leaving them in.

Look when you are out in the world.. And you see a lack of leadership in the organization you are working in – you have choices. You chose to follow particular leaders. With our political system, that is hard, but not impossible. We need to step up and take control. Our future and the future of our kids, depends on it.

Social Media Tools for Internal Collaboration

The other day, I was asked a question by a recruiter about my experience with bringing social media tools inside the company firewall and how did that go. You want to talk about an open-ended question that could go on and on. So, I thought I would add this to my web notebook…

When I think of social media tools and capabilities for the enterprise, I am thinking about better communication and collaboration capabilities. What are the important factors that your enterprise is trying to accomplish? Global company trying to improve collaboration within the team? Knowledge capture and management? Better communications? Finding experts? Cool new tools that others are using? What is it that makes you want to change what you are doing today? Get your answer(s)… Since this is not “new” anymore – there is plenty of information (and suppliers) to help.

Here are the items that I believe need to be done to make this transition successful…

  • Pull in your HR, IT and business unit teams to spend the right amount of time drafting and finalizing your social media policies. Nothing worse than going down to the path of implementation and then being hit with the IT Security or HR policies roadblocks. They are there – just include them right off the bat.
  • Make sure that you are looking at tools and capabilities that integrate together. Don’t be looking for another stand alone solution. Of course, don’t be looking at that potential one-size fits all model either. Look for a platform that you can build on. You can add “best in class” solutions or the platform supplier does. Either way – you win!
  • Gauge how supportive your senior management team is with this endeavor. Are they receptive to changing how things get done? Do they feel okay with more challenging of the status quo? How thick is their skin? How about the ROI monkey? Leaders are supposed to removed roadblocks, but sometimes they like to leave the speed bumps in.
  • Start small and move fast. Goes back to an earlier comment. Don’t try to find the one-size fits all. Making a huge change will not go over well. Start small, start with the capabilities that are most often lacking (by listening to the user base). Get that in, make it work, make it fit within the normal workflow and go fast.
  • Take advantage of the “evangelists!” You know, the folks that jump at a chance to use “new” capabilities, that adopt early and really see how to make things work. Get them from the individual departments to help train and communicate success.
  • Stay your course. It is too easy to get distracted by upper management, a shiny “new” capability or feel progress is moving slower than you want. Once more people get into using and adopting these tools the better off your company will be – you will see.

I know this is not new to many folks… Those folks and I have had plenty of war-story discussions together. I felt like I had to take that interview question and writing it down – As I thought I gave a pretty good (not 100% – did not mention suppliers) complete answer.

Top 10 Items Asked or Said…

I have been retired for a little over 3 months… Meeting people is something I love to do. I am truly a people person. When I run into folks that I don’t know or people that are old acquaintances there usually is the small talk about who you are, what are you doing and so on… When I say that I am retired – I get some very interesting looks and comments.

Here are some of the Top 10 items that were asked or said (with comeback):

#10 – “Wife works, so like being a kept man?” This one is open to so many great comebacks.. Like sure do! Worked all my life for someone else to take care of me. Jealous.. I usually just laugh.

#9 – “Really? What was a matter, they get rid of you?” I guess Intel needed to get rid of me. My usual response is, I needed to get rid of them. 28+ years in one place is a very long time.

#8 – “Sick of getting up in the morning are you?” I go with – Not really, I still get up around the same time, just don’t go into work. Go to the gym instead 6x per week to start the day…

#7 – “Must be nice. I wish I could trade places with you?” Probably a compliment again. My usual answer is – If you want to be retired you can. Just start working toward that goal.

#6 – “What are you going to do with yourself now?” This one is pretty good. At first, I did not have a really good answer for that.. It took me awhile to get a solid answer. Which is – I have been pretty busy with the honey-do list, writing and looking for a second career that I “want” to do..

#5 – “How does it feel to just sit around the house all day?” I quickly add, well I am not sure. When I get a chance to do that – I will let you know.

#4 – “Ever wish you stayed working?” I don’t take very long to answer that one. My standard answer has been, well, I have been working not just for an employers paycheck. If you are asking should I have stayed at Intel. Well, no – it was time. See #9…

#3 – “Cool!” Gets a big thank-you from me..

#2 - “What’s a matter you can’t find a job?” Why do people think you are defined by a job. I usually say, no – but I do enjoy volunteering and giving back..

#1 – “You don’t really look old enough to be retired.”  I guess for me that is supposed to be a compliment, but sometimes when I am with some older folks (working or not) – it gets a little be awkward. Is there really a look to be retired? Maybe some more grey hair, a cane, walker, wheelchair or what? I usually reply by a thanks, but what does retired really look like?

Being retired does not mean you stop working and just relax.. Well, not for me anyways. I am just as active – in fact – I would say I have more irons in the fire than ever before. Retirement is what you want it to be.. I want it to be for me – working on things that “I” want to do, volunteer and give back, if a second career is in the cards – so be it and lastly – like when I was working for a paycheck.. It has to be FUN.

Going for Three!

Ever feel shame because you missed a milestone or birthday? Well, I do today. Yesterday was the official end of my second year of writing this blog. I should have had a post up and ready to go to celebrate that fact.  I did not, I feel shame. Guess I will put a self imposed two minute penalty in the penalty box. Here it is my post, be it late…

My wife asked me, “why blog?” Great question, I know I did it internally because I was sharing my experiences and thoughts to my co-workers. Why take it externally? Exactly the same reason. In January this year, it took on a new meaning… I retired from Intel and now only have this one place to share my experiences and thoughts. She then asked, “I don’t see a lot of interaction from others, Does that bother you?” Not really. If you take a look at some of the posts, there are plenty of activity. Others, not so much, but I don’t look at them as generating comments and discussion. Not everything has to be about the comments to the post. Some folks, send an email my way or comment on my personal Facebook page. Each of them help to reinforce why I like to blog. Other folks, tweet out my post to their network. That has been awesome to see… Her last question, “will you continue?” Of course… I enjoy it too much not to.

Last year, I took some very aggressive goals for myself about my personal blog.

  • Improve quantity and goal of my post. Take 175 posts as my goal for my second year.  If we look at the number of posts (112) – I certainly fell short. Did the overall quality of the posts improve – I think so, but I still have some work to do there. I write too much like I talk (my wife tells me that). The hits to the site have increased over double what the first year was. That is pretty awesome. Overall missed the goal, but happy.
  • Fix the broken RSS feed. This one was a tough one. Not sure what I did to fix it, but it is working now. I actually have subscribers!
  • Change the Theme only once during the year. I did that recently, but still looking for something that is more to my liking. I will give this theme some more time to see if I like it or not.

I have made some changes late in the second year that will carry over. I have added some affiliate advertising – sorry for that – just trying to offset any hosting fees! Remember – I am retired now. I also will be changing the title of the blog. Spin-o-rama is definitely a play on words, but it is something that is trademarked. I will be just using the stevebellnow my blog. I hope to have a logo developed and put up on the site soon… So, keep checking back!

Goals for the third year are:

  • Continue to improve my quality and quantity  of posts. I am taking a 125 post goal for the year. Increase the hits to the site by another 75%.
  • Find that one theme that works… Carry over last years goal of only one change to the theme. If I find that the paid part of the blog is higher than expected, then I will hire someone to tailor make a theme that works for me (and you).
  • Don’t just focus on blog posts. Time for me to finally start that writing project (book or manifesto) that I have had bouncing around in my head for years.

I am very happy with my first two years of blogging. I am having fun and meeting new people – what more can I ask for? I hope that you have enjoyed reading…

Az Government – Where To Begin…

I have written only a few posts that really get me fired, but up not in a good way… This one is one of those that I really have had to craft very carefully. I am a very long standing Republican and have been normally a supporter of what the party stands for and most of their actions, but no longer. I have been struggling with the party for sometime now. I am completely fed up with the Republican party. There are two reasons that just have sent me over the edge. Immigration reform legislation introduced has shown a side that I do not want to be associated with. Flat out wrong for even thinking  this stuff. I have had a long standing argument about cutting education and now I have to say that all but one Republican voted to cut more cuts in education from the Republican governor’s proposed budget. I believe now is the time for some real change…

Do those Republicans have kids in Arizona public schools? Maybe some of them have grand-kids – are they in Arizona public schools? Do they really think that cutting education in Arizona is a good move? Have they read how well (or not well) the students in Arizona do in comparison with other states? We may not be dead last, but with continued cuts we can be guaranteed to get closer. What were they thinking? What are they thinking? Do we have to continue to see party affiliation be the death of true change?

Here is a thought? You want to cut education’s budget, fine how about cutting the salary of the newly elected Republicans to their political seats? How about the new Education Superintendent take a leadership role, much like other business leaders in times of crisis? Take a salary of $1 until things turn around. Let’s add all of the state elected “leadership” take a $1 salary until they turn around the budget..

Why continue to cut education? Simple answer – they all know we will not let bad things happen to our kids or grand kids. We will do whatever we must to make sure that they are taken care of. School District’s and cities will have no choice but to put up bond proposals or increase to taxes to help offset the funding cuts. Hell, it has been happening for quite some time. It will continue if the state does not get their collective act together. Here is what it looks to me – the federal government has failed to really make anything done in education work.. They love to pass it to the state’s to handle… Now the state of Arizona is failing to make anything done in education to work… So, let’s pass it to the school districts, cities and their communities to make it happen. What next?

  • Pass it onto the teachers?  Well, my wife the teacher gets paid less per hour than minimum wage. She uses that salary to help fund her classroom. I doubt we can squeeze more there.
  • Pass it onto the parents? I mean, 100% home schooling with no help or oversight by the state. Have one administrative person send out all testing necessary. The total cost will be close to nothing.. Stop and think for a minute what you envision the future to look like.
  • Make public school pay per instruction? Wait, that is almost like private school. What I mean is no funding for any school (public, private or charter) from any of the state’s funds. Many countries have close to that situation – how well is it working?
  • Get smart and really refund education? Tough task and one that needs to happen. Are our leaders today capable of handling that? I truly doubt it.. They have yet to demonstrate any real ability to change anything.

Anyone else fired up? Anyone else really sick and tired of what is happening? I have some actions that I am going to do..

  1. Changing my party affiliation to independent.. I can not continue to say I am a Republican – when I do not support the party…
  2. I will continue to be active in education (site council, volunteer in classroom).. I plan on getting more active – by attempting to get myself more involved where I can make some changes… School board, city council and maybe state government. It is time to really make change – I am sick and tired of hearing it and not seeing it..

Retired Guy Series: Vacation

What a title! Retired Guy and Vacation on the same line. Some would say, retired people are on vacation everyday. Well, that my seem true, but it far from the truth. Since my time table for doing stuff now, is different; I run into plenty of retired people. We don’t go about doing the same things with the working folks at the same time. When I run into a retired person and we start talking – I ask them, “What do you fill your day with?” Here are some of those responses:

  • Exercise – almost all of them commented on going to a gym, trainer or walking programs at the mall.
  • Work around the house - there is always something to do (gardening, fix stuff or just clean)
  • Volunteer - I found that almost all of the retired folks that I have come across they volunteer helping out one charity, non-profit or whatever at least 2 to 3 times a day. I wonder how many hours of volunteering goes on from retired folks? I also wonder if the potential budget cuts to programs – how many fewer volunteer opportunities will be available? What a loss of some value resources that will be when volunteer opportunities dry up…
  • Read and social network - The reading part I fully understand. I have been very busy getting in some reading time. I have more time to just sit and power through books. At first, the social networking part caught me off guard. I knew that Facebook was going to be pretty heavy use (just look at the growth statistics). When I ask deeper, I get other things like community forums, message boards via LinkedIn and others.
  • Spring training baseball games - the Cactus League is alive and well.. Many of the folks that I have come across go to or volunteer at spring training games. They are out there having fun… I got to go with my daughter, son-in-law and grand daughter to the Dbacks and Angels game! Was the first game for my grand daughter – what a day.

For me, the past two weeks were filled with meeting up with many of my old collegues. We got caught up on each others lives and happenings. I had a couple of folks that used the time to get my perspective on something that was happening at my last place of employment. I guess the retired guy has some wisdom to part. I continue my quest for my second career. With a few real opportunities taking shape (after vacation).  From my last post, my wife and I celebrated our 30th wedding anniversary with a couple of small trips. I hope that the next installment of the Retired Guy will have some breaking news…
